Organisation & People
Build the team, the structure and the accountability that let the owner stop being the single point of failure.
The situation
In a business the owner built, the owner is the system. That is exactly what got it to the first crore — someone who quoted every job, knew every customer and chased every payment personally — and it is precisely what stops it reaching the fifth. Every decision queues at one desk, the desk is full, and the people around it have learned not to decide because deciding is not what they are rewarded for. The symptom people describe is that they cannot find good staff. The cause, more often, is that the business is not yet a place where a capable person can carry anything.
You are probably
here because
- The owner has not taken a full week away from the business in years, and both the owner and the team know what would happen if they did.
- Senior people bring decisions rather than recommendations, because the last few recommendations were overruled.
- Good hires arrive and leave inside a year, and the exit conversation is always about something other than money.
Who this
is for
Founders who cannot take a week off, and businesses where every decision still routes through one desk.
What the first
fortnight produces
We map where decisions actually get made against where the org chart says they should be, sit with the people carrying the work, and look at what the incentive structure is genuinely rewarding rather than what it was designed to reward. The output names the specific decisions that should leave the owner's desk first, what has to be true for each to leave safely, and which roles the business is missing as opposed to which people are underperforming.
How the work
is scoped
The structural diagnosis is part of the fixed-fee Discovery sprint. Building the accountability system underneath it — the performance framework, the review rhythm, the decision rights — runs alongside the business rather than as a project, usually across the twelve-to-eighteen-month engagement, because a habit takes longer to change than a document. Executive coaching for founders and senior leaders is arranged separately and runs on its own cadence.

Questions we get asked
Answered straightHow do we delegate without losing control of quality?
By delegating judgement in a bounded way rather than delegating tasks. A person given a task returns for the next one; a person given a decision, a limit and a review point learns the standard. The bound is what makes it safe — this category of decision, up to this value, reviewed at this rhythm — and it gets widened as the standard holds. Most delegation fails because the task moved and the authority did not.
We cannot pay what a large company pays. How do we hire well?
By selling what a large company cannot: scope, proximity to the owner, and a decision that is genuinely theirs. That only works if it is true, which is why structure comes before recruitment. A capable person joining a business where everything still routes to one desk will leave inside the year, and the loss is charged to hiring when it belonged to structure.
At what size does an owner-led business need an org chart?
Earlier than it feels necessary — usually around the point where the owner can no longer be in every significant conversation, which for most businesses is somewhere between fifteen and thirty people. What is needed at that size is not a corporate hierarchy. It is a written answer to who decides what, and what happens when two of them disagree.
What does executive coaching involve here?
One-to-one work with the founder or a senior leader carrying a transformation personally, on a regular cadence, focused on the specific decisions in front of them rather than on general leadership development. It is usually taken alongside a structural engagement rather than instead of one.
